Ship recycling at Alang fell from 415 vessels in 2011-12 to 124 in 2024, with the workforce down from over 60,000 to under 15,000 and the yard running at roughly a quarter of capacity. The diamond trade shed around a lakh jobs across Saurashtra from April 2025 after US tariffs, with Bhavnagar named among the worst-hit districts. Those two shocks hit the same wallets — the re-rollers, the scrap traders, the hardware shops and the diamond households on ₹15,000 to ₹20,000 a month who are the local consumer base. The honest pitch here is not "capture the ship-recycling boom".

(01) — The Bhavnagar market

The famous industry is real, contracting, and 50 km away

Alang-Sosiya has recycled more than 8,900 ships aggregating over 71 million light displacement tonnes since 1983, handles 98% of India's ship recycling, and India took 35.4% of global ship-recycling volume in 2025. There are 128 currently operational plots, 115 of them compliant with the Hong Kong Convention, providing direct employment to about 15,000 workers and supporting over 1.5 lakh indirectly.

Set that against what is actually happening on the beach. Reporting drawing on the ship-recycling industry association and the workers' association records 124 ships dismantled in 2024 against 415 in the peak year, only around 20 of 153 developed plots functional, and a workforce down from more than 60,000. The licensing count and the operating count are different numbers, and a page that quotes only the first will be corrected by anybody in the trade.

Either way, the buyers are international cash buyers in Dubai, Singapore and Hong Kong. No local campaign reaches them, and no amount of local search visibility changes that. Alang is also about 50 km south of the city, the re-rolling mills are in Sihor around 20 km west, and Mahuva's onion dehydration is roughly 100 km away. Almost none of the industry Bhavnagar is known for is in Bhavnagar.

The downstream economy is the reachable one

What is genuinely addressable sits downstream of Alang rather than in it. The Bhavnagar and Sihor steel re-rolling cluster runs around 120 mills of which roughly 90 operate, with cluster turnover near ₹3,200 crore, taking ship plate from Alang as raw material — figures from a 2015-16 energy profile, so read them as structure. Alongside those sit induction furnaces, scrap traders and over two hundred retail and wholesale shops dependent on ship scrap.

That is a finite list of buyers, which changes what marketing means. Ninety re-rolling mills is a sales-and-relationship problem, not a paid-search problem, and treating it as the latter wastes money slowly enough that nobody notices for two quarters.

The exception, and it is the best commercial opportunity in the district, is the long tail of national demand for what comes off the ships. Used marine generators, second-hand machinery, ship furniture, plate and hardware — these are searched for by buyers all over India who have no idea which trader to call. That is real, high-intent, low-competition search demand, and it points outward from Bhavnagar rather than into it.

Two languages, two audiences, one district

The consumer city runs on Kathiawadi Gujarati and the written surface should be Gujarati script — but people read Gujarati and type Latin. Gujarati-script keyword volume looks thin and leads clients to conclude there is no demand, which is wrong. Build keyword sets in English and Romanised Gujarati, then serve Gujarati-script headlines and page copy. The headlines lift response; the keywords starve the campaign if you put them in the wrong script.

The second audience is entirely separate. Alang's workforce is migrant, drawn from Jharkhand, Bihar, Odisha and Uttar Pradesh, and anything aimed at those workers and their families — remittance, recharge, health services, hiring — needs Hindi. Fifteen thousand workers plus dependants is a real, mobile-first audience that essentially nobody advertises to.

On conversion surfaces, WhatsApp comfortably beats forms in this market, and a form demanding an email address will be abandoned. That is true across Saurashtra but it is sharper here, where a large part of the audience transacts by phone and a meaningful share of the workforce is not typing email addresses at all.
